How I Help Leaders Develop Emotional Intelligence

Assessment: I use Thomas International’s Trait Emotional Intelligence Questionnaire (TEIQue) to measure a leader’s emotional intelligence. This assessment shows how well leaders understand and manage their own emotions and how they relate to others.

Personalised Coaching: After the assessment, I offer one-on-one coaching sessions. These sessions help leaders build self-awareness, improve communication, and develop practical leadership skills.

Interactive Workshops: For leadership teams, I run group workshops that focus on emotional intelligence, teamwork, and communication. These workshops are designed to create lasting improvement and stronger teams.

About the TEIQue Emotional Intelligence Assessment

The TEIQue (Trait Emotional Intelligence Questionnaire) is a tool that helps people understand their emotional strengths and areas for growth. It looks at how you see your own emotional abilities, rather than just what you can do in a test.

How the TEIQue Works

Assessment Process: Each participant gets a unique link to the online questionnaire. The assessment has 153 statements, and you rate how much you agree or disagree with each one.

Time Commitment: The assessment usually takes about 30-35 minutes to finish, but you can take as much time as you need.

Validation: The TEIQue is registered with the British Psychological Society and meets high standards set by the European Federation of Psychologists’ Associations.

Feedback Meeting: each participant receives a 90-minute feedback meeting to help them interpret the report and identify their areas of development.

What the TEIQue Measures

The TEIQue model was created by Konstantinos Petrides. It focuses on four main factors and is broken down into 15 smaller areas, called facets. These cover things like:

  • Well-being
  • Self-control
  • Emotionality
  • Sociability

After you finish the assessment, you get a detailed report that explains your results in each area. This report helps you see where you’re strong and where you can improve.

Real-Life Example: ARC Healthy Living Centre

The ARC Healthy Living Centre (ARC HLC) is a multi-functional, charitable organisation dedicated to reducing health inequalities across a wide rural area in Northern Ireland. With more than 60 employees, ARC delivers a range of health and social care services, all guided by the Marmot principles, which focus on fairness and reducing disparities in health outcomes.

The Challenge

After an organisational review and restructuring in 2021, ARC HLC recognised the need to strengthen its leadership capability, especially in the area of emotional intelligence. In a sector where staff often face complex social and emotional challenges, understanding and managing emotions is crucial for effective leadership and team resilience.

The Solution: Emotional Intelligence Development

ARC HLC partnered with Julie Allen Consulting to launch a focused leadership development programme centred on emotional intelligence. The programme was designed to help leaders:

  • Understand their emotional strengths and areas for growth
  • Improve self-awareness and empathy
  • Build stronger, more supportive teams
  • Lead with greater confidence and clarity

Programme Highlights

Assessment: 13 managers and Board members completed the Thomas International Trait Emotional Intelligence Questionnaire (TEIQue), a robust tool for measuring emotional intelligence across 15 key facets.

Individual Feedback: Each participant received a 90-minute feedback session to explore their results, helping them identify strengths and areas for development.

Coaching: All participants engaged in three one-to-one coaching sessions, providing tailored support to address their specific leadership challenges.

Workshops: Two group workshops encouraged shared learning, peer support, and practical strategies for applying emotional intelligence in daily work.

Measuring Progress

In 2024, eight of the original participants completed a follow-up TEIQue assessment and feedback session. Comparing results from 2022 and 2024 showed significant improvements in the areas each individual had targeted through coaching. This evidence-based approach ensured that development was measurable and meaningful.

Outcomes for ARC HLC

The emotional intelligence programme led to several positive shifts within ARC HLC:

Greater Insight: Leaders gained a deeper understanding of their own behaviours and emotional responses, allowing for more thoughtful and effective leadership.

Collective Problem-Solving: The management team moved from an “I can fix it” mindset to a more strategic “Why is it broken?” approach, fostering collaboration and root-cause analysis. 

Strategic Leadership: Managers adopted a broader, less operational perspective, focusing on long-term goals and systemic improvements.

Psychological Safety: The organisation created a safer environment where staff felt more comfortable discussing difficult topics, sharing concerns, and supporting one another.

These outcomes align with research showing that emotional intelligence assessments like the TEIQue can lead to increased self-awareness, improved team dynamics, and better organisational performance. By investing in leadership development, ARC HLC has built a stronger foundation for delivering on its mission to reduce health inequalities and support community well-being.

This case study demonstrates that emotional intelligence is not just a “nice to have”; it is essential for effective leadership, especially in organisations that serve vulnerable populations.
